Enterprise AI governance checklist: 12 checks for adopting multiple AI services (2026)

When someone leaves or changes teams, you revoke one project's access; you don't rotate a key the whole company shares. A shared key is the most expensive technical debt in governance: when something goes wrong you know "someone," never "who."

2. Show keys once, store them centrally — revocable and traceable

Any key you issue must be revocable at any moment, and after revoking it you should be able to check the request log for what it served and how large the blast radius was.

3. Separate production from experiments — test quotas cheap enough to burn

A test key's cap should be low enough that misuse never becomes a month-end surprise. Production keys go through issuance with an approval trail.

Group two: models and data boundaries

4. Maintain a model allowlist — switching models is a decision, not a code change

5. Classify your data — engineers should not decide case by case

Which fields may go to an external model, and which must be de-identified first? Write it on one page. For a reference structure, map it against the NIST AI Risk Management Framework.

6. Record each vendor's data retention policy — in one document

When legal or security asks, the answer should not live in someone's inbox.

Group three: budgets and attribution

7. Set spending caps at the project level — alert first, cut off second

The first notice of an overrun should never be the invoice.

8. Keep per-request records — answer "who spent this, and on what"

Group four: process and audit

10. Standardize onboarding of new services — one more service, one more row of config

Evaluation, allowlist, key, budget — all four before go-live, instead of whoever opens an account first.

11. Write an incident runbook — know what to shut off when a key leaks

Revoke the key, trace the log, reissue — three steps, written down and rehearsed once.

12. Quarterly inventory and permission cleanup — governance is a cycle, not a one-off

Every quarter: which projects are still alive, which keys have had no traffic for thirty days, which permissions can be reclaimed.

Under 10 people: start with checks 1, 7, and 8

A small team needs no committee — project keys, spending caps, and per-request records are all configuration, not process.

50 to 200 people: add the allowlist and data classification

Cross-team usage starts to diverge; checks 4 and 5 make "who may use which model" answerable.

500 and up: turn on process and audit
